How do I set up a lead pipeline and stages?
Short answer
Create one pipeline for new sales with five or six stages that each represent an observable event — New Lead, Contacted, Quoted, Scheduled, Won, Lost. Define what must be true to enter each stage, then automate the movement from your existing signals: a booked appointment moves the card to Scheduled, a completed sale moves it to Won. If a stage cannot be moved by an event, it does not belong in the pipeline.

- Agreement on what counts as a qualified lead in your business.
- Your lead sources connected — web forms, voice agent, and inbound messaging.
- A named owner for leads, even if that owner is the operator.
- Booking and completion data flowing in if you want automated stage movement.
Step by step
Start with one pipeline, not five
Build a single new-sales pipeline first. Separate pipelines for commercial, recurring renewals, or reactivation come later, once the first one is being used daily. Multiple pipelines on day one guarantees that leads get filed into the wrong one.
Pick stages that map to observable events
New Lead, Contacted, Quoted, Scheduled, Won, Lost covers most residential pest control operations. Each name should answer "what happened?" — not "how do we feel about it?". Stages like "Warm" or "Nurturing" are where pipelines go to die because nobody can say when a card leaves them.
Tip: If you cannot name the event that moves a card out of a stage, delete the stage.
Write the entry rule for each stage
Document one line per stage: Contacted means a two-way conversation happened, not a voicemail. Quoted means a price was communicated in writing. Scheduled means an appointment exists on the calendar. Put these in the stage description so new CSRs read them in the interface.
Set the opportunity value and source fields
Configure the opportunity to capture estimated value, service type, and lead source at creation. Source in particular has to be set automatically at creation — asking people to pick it from a dropdown later produces data nobody trusts.
Automate the movement
Build workflows that move cards on real signals: a form submission or answered voice-agent call creates the opportunity in New Lead; a two-way reply moves it to Contacted; a booked appointment moves it to Scheduled; a completed and paid job moves it to Won. Manual dragging should be the exception.
Watch out: Automate movement forward only. Automatic backward moves confuse the team and corrupt your stage-conversion reporting.
Define lost reasons and a staleness rule
Add a short list of lost reasons — price, went with competitor, no longer needed, unreachable — as a required field on the Lost stage. Then add a rule that any card untouched for fourteen days gets flagged for review. A pipeline full of stale cards is worse than no pipeline.
Add the follow-up sequences per stage
Each stage earns its own follow-up: New Lead gets immediate contact attempts, Quoted gets a three-touch follow-up over a week, Lost with reason "price" goes into a seasonal reactivation list. This is where the pipeline stops being a report and starts producing revenue.
Review conversion by stage weekly
Look at where cards actually die. Most pest control operations find the biggest leak between Quoted and Scheduled, and the fix is nearly always faster, more persistent follow-up rather than a lower price.
Common mistakes
- Creating ten stages, so nothing ever sits in the right one and reporting becomes noise.
- Using subjective stage names that nobody can define, like "Hot" or "Nurturing".
- Making lead source a manual dropdown instead of setting it automatically at creation.
- Leaving stage movement entirely manual, so the pipeline reflects whoever remembered to drag a card.
