    What does a DIY AI stack really cost?

    The subscriptions are rarely the problem. The real cost is the recurring hours somebody spends keeping connections alive, the usage charges that scale with volume rather than seats, and the leads that fall through a seam nobody noticed was broken.

    If you have someone technical whose time is genuinely spare, DIY is cheaper on paper and you will learn a lot about your own operation.

    Bring in a team when

    If the maintenance falls on your office manager or on you at 9pm, the cheaper option stopped being cheaper a while ago.

    Line items you can see

    Per-seat subscriptions, per-minute voice charges, per-message carrier fees, and the automation platform tier you had to upgrade because of task volume. These are easy to total and easy to underestimate, because usage-based lines grow with a busy season while seat counts do not.

    Line items you cannot see

    Somebody re-authenticates the integrations. Somebody investigates why a lead did not sync. Somebody rebuilds a workflow after a vendor changes a field name. None of this appears on an invoice, and all of it is real payroll spent on plumbing rather than on customers.

    The largest line is the one nobody bills you for

    A missed after-hours call that never became a text-back is a lost job at your full ticket value. You do not need many of those a month for them to exceed the entire software budget. This is the number to estimate first, because it decides whether the rest of the conversation matters.

    How to build an honest comparison

    Write down three totals over twelve months: subscriptions and usage, hours multiplied by a real loaded hourly rate, and an estimate of leads lost at handoffs. Compare that against a managed alternative including its onboarding. If the numbers are close, keep the DIY stack — the switching cost is not worth a marginal win.

    • Budgets set on seat pricing when the real growth is in per-minute and per-message usage
    • Automation platform tiers that jump a bracket during your busiest month
    • A stack that only one person understands, who then takes a two-week holiday
