    Short answer

    You can build a working prototype in an afternoon, and you should — it will teach you more than any demo. What is hard is everything after the prototype: reliability, escalation, data that stays correct, and someone to fix it at 6am when it stops.

    The prototype is real progress

    A custom assistant that answers questions about your services, drafts follow-up messages, or summarises call notes is genuinely achievable by a non-engineer. It is also the fastest way to learn what you actually want, which makes it worth doing even if you later buy something.

    What separates a prototype from production

    A demo has to work once with you watching. Production has to work every time with nobody watching, at 2am, when a vendor API is slow and a customer is angry. The gap between those two is where almost all of the engineering effort lives.

    • Retries, timeouts, and what happens when a provider is down
    • Escalation rules and a human handoff that actually reaches someone
    • Guardrails against confident wrong answers about price or coverage
    • Logging and audit trails you can review after a complaint
    • Writing results back into the CRM without creating duplicates

    The ads make the wrong part look like the whole job

    Demos show the model generating a good answer, because that part is genuinely impressive and genuinely easy now. They do not show credential rotation, phone number provisioning, message compliance, or reconciliation of two customer records. That unglamorous work is most of the project.

    A sensible split

    Many operators do both. They build their own internal tools with off-the-shelf AI, and they buy the customer-facing path where reliability is non-negotiable. That gets you the learning without betting your inbound leads on a side project.

    • A prototype promoted to production because it worked in testing
    • A build owned by one person who then leaves or gets busy
    • AI writing to the CRM with no deduplication, quietly corrupting the customer list
